These are seen as soft issues, difficult to quantify and even harder to address in a structured way. Yet in practice, collaboration is not a cultural accessory. It is a structural necessity for execution, particularly in environments where decisions must move across functions, disciplines, and layers of authority.
This distinction is critical in the context of AI adoption in organisations. Unlike previous technology programmes, AI does not operate within the boundaries of a single function. It requires the coordinated involvement of data teams, technology, risk, legal, compliance, operations, and executive leadership. Each brings a different perspective, a different set of incentives, and a different interpretation of what success looks like. The assumption is that these perspectives will converge through collaboration. In reality, they often do not.

The signal is not a report, but a pattern. Delays that cannot be explained by technical complexity. Rework that stems from misaligned assumptions. Decisions that are revisited because they were never fully owned. These are not isolated incidents. They are indicators of a deeper problem in how the organisation collaborates.
One of the underlying causes of this problem is the persistence of decision authority. Despite widespread recognition of their limitations, silos remain embedded in structures, incentives, and ways of working. Functions are optimised for their own objectives, often at the expense of broader organisational outcomes. In the context of AI, this creates friction. A data team may prioritise model performance, while a risk team focuses on explainability and compliance. A business unit may push for speed to market, while legal seeks to mitigate exposure. Without a mechanism to integrate these perspectives, collaboration becomes negotiation, and negotiation becomes delay.

In many cases, organisations expect collaboration to emerge organically, without providing the conditions for it to succeed. There is also a temporal dimension to consider. Audits look backwards. AI operates in the present. The speed at which AI initiatives move, or fail to move, provides a continuous signal of the organisation’s ability to collaborate. This creates a form of real-time accountability. Issues cannot be deferred to a future review. They must be addressed in the moment. This can be uncomfortable, particularly for organisations that are accustomed to managing issues through formal processes rather than immediate action.
For corporate leaders, this has significant implications. AI adoption is often framed as a technology challenge, requiring investment in tools, talent, and infrastructure. While these are important, they are not sufficient. The success of AI initiatives depends on the organisation’s ability to collaborate effectively across functions. This is not a secondary consideration. It is a primary determinant of whether AI moves beyond experimentation into sustained operational impact.
The risk is that organisations misdiagnose the problem. When AI initiatives stall, the focus is often on technical limitations or resource constraints. Additional investment is made, new tools are introduced, and teams are expanded. While these actions may address surface-level issues, they do not resolve the underlying problem if collaboration remains weak. In some cases, they may even exacerbate it by increasing the number of stakeholders involved, further complicating decision-making.
What becomes possible, however, is a different approach to understanding and addressing collaboration. Instead of treating it as an abstract concept, organisations can use AI initiatives as a lens through which to observe how collaboration actually functions in practice. Where do decisions stall? Which functions are involved? How is authority exercised? What patterns of behaviour emerge under pressure? These questions provide a more concrete basis for diagnosing collaboration issues than traditional measures.
This also creates an opportunity to redesign how collaboration is embedded into the organisation. This may involve clarifying decision authority, defining how cross-functional decisions are made, and establishing mechanisms for resolving disagreements in a timely way. It may require aligning incentives so that functions are rewarded for collective outcomes, not just individual performance. It may also involve developing new capabilities, such as the ability to engage constructively with different perspectives and to navigate ambiguity without defaulting to delay.
What is changing is not the importance of collaboration, but the visibility of its absence. AI removes the ability to conceal weak collaboration behind process, documentation, or retrospective review. It brings it into the foreground, where it directly impacts the organisation’s ability to execute. This creates a shift in how collaboration is perceived. It is no longer a soft issue. It is a measurable factor in operational performance.
In this sense, AI acts as a diagnostic tool. It reveals how decisions are made, how functions interact, and where the organisation struggles to coordinate itself. Unlike an audit, which provides a snapshot in time, AI provides a continuous stream of evidence. It shows not just whether collaboration exists, but whether it is effective under the conditions that matter most.
For CEOs and senior leaders, the implication is clear. The question is not whether collaboration is valued, but whether it is working. AI will answer that question, whether the organisation is prepared for it or not. It will do so not through reports or assessments, but through outcomes. Through the speed of execution, the quality of decisions, and the ability to move from idea to impact.
The organisations that recognise this will approach AI differently. They will see it not just as a technology programme, but as an opportunity to strengthen how they operate. They will invest not only in models and infrastructure, but in the structures and processes that enable effective collaboration. They will understand that the real challenge of AI is not building the technology, but aligning the organisation around it.
